Stuck in decision loops? Try this.

Have you ever been here?
You’ve got a smart, committed, values-driven team.
The mission is urgent.
There’s real work to do.
And still… things stall.
Decisions take forever. Too many people need to sign off. Or it’s unclear who even can sign off. You revisit the same conversations again and again. You tweak, refine, and polish. And tweak again.
Before you know it: Bottlenecks. Spiraling. Frustration. Confusion. Stagnation.
Sound familiar?
When good teams get stuck
We see this all the time. And it’s not because your team isn’t capable. It’s often the opposite.
When you’ve got thoughtful, caring people, the desire to “get it right” can quietly turn into a pattern of over-processing. Perfection creeps in. And that perfectionism? It’s rooted in systems and norms—like white supremacy culture—that tell us there’s one right way and we have to find it before we act.
So instead of moving forward, teams get stuck trying to get it exactly right.
Let’s break that pattern. ✂️
Start here: Let go of perfect
Your team is amazing. That’s why they’re there.
But you don’t need all of them involved in everything. No one needs endless rounds of ideation and approvals to do good work. What people need is clarity, trust, and a way to move forward.
So instead of trying to make the perfect decision…
Decide how you’ll decide.
Try this: A simple consent process
Here’s a structure you can use right away.
1. Get clear on the action
What needs to happen?
Choose a caterer
Finalize appeal messaging
Pick a venue
2. Name what matters
What does success look like?
Stay within budget
Work with a neighborhood vendor
Reflect your values
3. Determine who will drive the action
Who is the right person to move this forward?
4. Get consent (not consensus)
Instead of trying to get everyone to agree on the best option, get agreement on who will move forward and how.
It can sound like this:
“Jamal will choose the caterer for our volunteer appreciation lunch. He’ll prioritize caterers from our neighborhood and will stay within our $1,000 budget.”
Each person responds in one of two ways:
Consent: “I can live with this. It’ll help us meet our goal. It’s within my range of tolerance.”
Objection: “I don’t think this will achieve our shared goals.”
That’s it.
No more debating every possible option. No more revisiting the same conversation. Just: can we move forward, or is there a real reason we can’t?
(This approach is adapted from Sociocracy For All and the broader practice of sociocracy.)
Then… move
Once you have consent, the action driver takes it forward—with the team’s support.
That means they have:
✨ Permission to move forward (even without perfect information)
⏰ Permission to set and hold deadlines
💛 Grace for mistakes (they will happen)
🙌 Respect for best effort
🌎 Awareness of the real-world context we’re all navigating
This is what creates momentum.
This is how teams get unstuck.
Build a different way of working
If your team has been caught in cycles of overthinking, over-processing, and over-approving, this can feel like a big shift.
It is.
You’re moving from perfection to progress.
From consensus to consent.
From everyone deciding everything… to trusting people to lead.
And that shift? It creates more ease and joy in your work—because it’s grounded in trust.
If your team is feeling stuck in decision loops, you’re not alone.
We help teams design simple, values-aligned ways of working that actually move things forward—without burning people out or getting lost in process.
If that would be helpful, reach out. We’d love to hear what’s coming up for you and help you find a way through it.
